The risk didn’t fade with the urgency.
Another strategy meeting won’t change that, but someone owning it, a number, and a date will.
Everyone Agreed, Almost Nobody Moved
A year ago, diversification was on every board agenda. Then the season calendar took over, and the plan became a tab in a spreadsheet. A vendor shortlist nobody has called, samples never followed up on, and a target mix with no date attached all protect you exactly as much as no plan at all.
The Scorecard: 5 Numbers Tell You The Truth
Pull your share of units and cost with your top vendor, share of production in your top country, new vendors with a bulk order shipped rather than just samples, and how many weeks it would take to qualify a backup. If the numbers haven’t moved, neither has the plan.
It’s Not Laziness, Friction Is Why It Stalled
Moving production costs time and money up front, and the payoff only shows up in a bad year. Higher MOQs for a small account, multiple cycles of fit and QC, and a current vendor who is fast and familiar all get in the way. Name the real obstacle, since a resourcing problem and a priority problem have different fixes.
The Cost Of Waiting
You don’t need to predict the next disruption. You need to know what losing your top vendor for one season would cost in lost gross margin, markdowns and cancellations, air freight, and chargebacks. Put that figure next to the cost of a pilot order and the math usually ends the debate.
What Works: An Owner, A Number, A Date
The brands that actually diversified didn’t have better intentions. They had one named owner with real time set aside, a written target, and a monthly review of the scorecard. A good idea without an owner and a deadline is still just a good idea.
The Next 90 Days: Start Small, Start Now
You don’t have to move half your production. Pull your scorecard first, shortlist and audit two or three alternate vendors, place a pilot on a few core, low-complexity styles, then review fit, quality, and delivery before locking next season’s allocation. A test order now beats an emergency qualification later.
If the honest answer to what changed since last year is not much, that’s not a failure.
It’s useful information, and it’s fixable.
