Capacity commitments made in October hold through peak. Made in November, they don’t. Training ramp-up takes weeks, not days, and returns capacity is rarely discussed until it’s too late. If any commitment looks at risk of slipping, escalate immediately and in writing.
Not A Verbal Assurance
An account rep’s confidence is not a contractual capacity commitment. Get written confirmation of guaranteed daily unit capacity, labor allocation versus a shared pool, your priority tier relative to other clients, and the escalation process if capacity is exceeded. Compare this year’s committed capacity against last year’s actual peak volume, not the plan. If it is not in writing, it is not a commitment.

A 3PL’s Service Level Agreement (SLA) definition of on time can differ from what your customer actually experiences, and shared resources are the first thing reallocated under pressure. Clarify whether on time means shipped or delivered, whether weekends count against the SLA clock, and the actual on-time rate last peak. A mismatch shows up as angry customers, not a line item on an invoice.
January Returns Arrive Fast
Outbound peak gets the attention while returns capacity is an afterthought. Ask about dedicated returns staffing during and after peak, the turnaround commitment for return-to-stock in January, and whether returns and outbound compete for the same labor. Build a weekly scorecard tracking performance against every written commitment.
Your Own Fulfillment Runs On The Same Clock
If you run fulfillment in-house, October is your window too, not November. Start now on temp staffing and training, system stress-testing at simulated volume, and cross-training so no single role is a point of failure. Run a full simulation at least two weeks before peak starts. Training during peak week means training during your highest-stakes days.
Clean Peaks Aren’t Luck
Brands with smooth Novembers do the unglamorous work in October, while there’s still time to fix problems. Confirm every commitment above in writing or fully tested, build a clear escalation plan, and schedule weekly check-ins through peak. Debrief the season in writing within two weeks.
