Every founder I’ve worked with over 25 years has walked in saying the same thing: “We have a sales problem.”
They’re almost always wrong.
If you’re doing $10 million as a lifestyle fashion brand, you should be taking home $1.5-2.0 million a year in profit.
Here’s the pattern I see again and again:
A Premium Lifestyle Brand hits a wall. Revenue stalls or starts sliding. The founder’s instinct? Hire a new sales director. Invest more in marketing. Launch another collection. Push harder on wholesale.
More gas. Same engine. Same flat tire. When I get under the hood, the real problem is almost never top line.
It’s one of three things:
1. MARGIN ARCHITECTURE IS BROKEN
The brand is selling plenty but giving it all back in markdowns, chargebacks, and freight. Revenue looks healthy. The P&L tells a different story. Nobody’s tracking fully loaded contribution margin by account. They’re busy, but they’re not profitable.
2. INVENTORY DISCIPLINE DOESN’T EXIST
They’re overbuying based on optimism instead of data. Excess inventory leads to off-price, which erodes brand equity. It’s a death spiral that starts with the calendar and ends with the buy plan.
3. THE ORGANIZATIONAL CHART IS THE STRATEGY
The founder is making every decision from sales, merchandising, operations, marketing, logistics. The brand can’t grow past the founder’s bandwidth.
📥The uncomfortable truth? Sales is rarely the disease. It’s the symptom. Founders don’t want to hear that the problem is how they structured their margins, how they planned inventory, or how they built (or didn’t build) their team. It’s not as exciting as a new campaign or a big wholesale account.
But it’s the difference between a Lifestyle Brand that scales and one that stays stuck.
